Thomas Watson Jr.

The heir who bet IBM's solvency on obsoleting everything IBM sold, and ruled the industry for a quarter century.

The lens

Prices the cure. His questions: what does the whole bet cost, what does halfway cost, and whose name is on the successor when it arrives. Regards partial cannibalization as the worst position available: the anxiety paid, the future not bought.

Doctrine
The successor is inevitable
The only question is whether you build it or watch someone else build it. Honeywell's Liberator was already translating customers out of the 1401 when SPREAD convened.
Whole, never halfway
The 360 rendered every IBM line obsolete in one announcement, including the most profitable product in the company's history. Halfway would have paid the cost and kept the danger.
Arm a Learson
The corporation did not consense its way to the 360. It was coerced there by two men with the authority to end careers, and one of them was hired to be hard.
Count the cost honestly
Five billion against three billion of annual revenue, financed while the software burned. Bet-the-company names the balance sheet, or it names nothing.
The record
1956
Took the company from his father and bet it on electronics while the tabulating machines still paid the dividends.
1961
Chartered SPREAD as six incompatible product lines strangled the company and Honeywell marketed the raid. The report asked every product baron to vote for the abolition of his barony.
1964
April 7: System/360 announced whole, ending the old catalog's future in a morning. Orders outran the factories; OS/360 became the most instructive fiasco in programming history; his brother's career was consumed in the manufacturing crisis.
1965–1971
Compatibility became the deepest moat the industry had seen, funding a dominance so complete the government spent thirteen years trying to break it up. He retired after a heart attack, the bet long since paid.

On the bench
No. 4 · The Second Tidal Wave

The bet chair. Testified that the documented cure is the 360 and its price is the balance sheet: the agent-native successor built whole, in an autonomous unit at company scale, with the old suite feeding it customers and scheduled unsentimentally for succession.

Verdict drafted at his scale · the bet specified in No. 4b
Counselors are lenses, not oracles. Each is seated per case by mechanism, argues from the issue's precedents and nothing else, and is scored on the record like everyone at the table.
